What is kitting in manufacturing? Definition, examples, and when it pays

Kitting means pre-assembling the parts and tools a job needs into one ready package. How kitting works in shops, what it costs, and when it's worth it.

Kitting is gathering everything a job needs — parts, hardware, consumables, sometimes tools and drawings — into one prepared package before the work starts. Instead of a welder making four trips to the crib and a bin hunt mid-weld, the kit for WO-0341 sits staged at the bench: plates, bolts, wire, print. Work starts when the worker does.

Two kinds of kits

  • Material kits — the BOM made physical: every component for one build, picked and staged. Common as a release step: the work order releases, the kit gets pulled, the job starts complete.
  • Tool kits — recurring bundles that travel together: the install kit, the service-call kit, the camera kit, the market-booth kit. Managed like a single asset with a contents list that reconciles at return (see tool cribs).

What kitting buys you

  1. Shortages surface before the job starts. Picking the kit is a physical audit of the BOM — the missing hinge is discovered at the shelf, not at step six. (Software does this math at release; the kit proves it with hands.)
  2. Machine and skilled time stops leaking. The expensive person works while the kit-puller — often a cheaper hour, or yesterday’s idle ten minutes — does the walking.
  3. Consumption gets honest. What left stock is exactly what’s in the kit; the ledger updates once, cleanly, per job.
  4. Kits return as evidence. A tool kit checked back with a gap is a same-day conversation instead of a quarterly mystery.

What it costs

Kitting is labor spent earlier, plus staging space, plus discipline. The trade fails when jobs are tiny and materials sit an arm’s reach from the bench — a one-person studio kitting five-minute jobs is just moving parts twice. The trade wins as distance, job size, or crew size grow: multi-station builds, field installs, anything leaving the building.

Making kits trackable

The failure mode of kitting is the phantom kit: pulled from stock, but never recorded — so inventory says the bolts exist while they sit staged in a tote. Two fixes: consume stock at kit pull (the kit is work-in-progress), or treat staged kits as their own location. Either way, kits belong on the same inventory ledger as everything else — a kit that software can’t see is shrinkage with good intentions.

The one-sentence version: kitting moves the hunting to before the job — which is the only time hunting is cheap.
